AI Prompts for Supply Chain Disruption Response

When a supplier fails, a port closes or a site goes down, the first hours decide most of the cost. The questions are the same every time — what is affected, how much do we have, how long until customers feel it, what are the options and what do we tell people — and the answers are usually scattered across systems and people. A structured response gets them in one place fast.

These prompts run the rapid impact assessment, evaluate response options with their costs and lead times, and manage communication and the post-event review. They are built to work with incomplete information: each one asks for what is known and unknown and tells you what to find out first.

The prompts

1. Run the rapid impact assessment

Best forKnowing within hours what is exposed, how long you have, and what to find out next.

How to use itFill in what you know and mark the rest unknown. The model will produce the exposure view and rank the unknowns by how much they change the picture.
Expected outputExposure table by product and customer with time-to-impact, revenue at risk by week, the critical unknowns, and the immediate actions.
Act as the lead of a supply chain incident response team. A disruption has occurred and we need a rapid impact assessment.

1. Exposure table: affected item → products/customers dependent on it → weeks of cover (on hand + in transit ÷ weekly demand) → first week customers are short → revenue and margin at risk per week beyond that point.
2. Priority order of items by time-to-impact × revenue at risk.
3. Critical unknowns ranked by how much they change the exposure (e.g. actual duration, in-transit status, alternate source lead time) — and who can answer each within 24 hours.
4. Immediate no-regret actions for the next 24–48 hours: confirm and secure in-transit stock, freeze non-critical consumption, contact alternates, hold allocations.
5. Decision points: the dates by which each major decision must be made given lead times.
6. A one-paragraph situation summary for leadership, stating what is confirmed and what is assumed.

Do not assume duration. Show the exposure at short (1 week), medium (4 weeks) and extended (12 weeks) durations.

2. Evaluate response options under time pressure

How to use itList every option even the expensive ones. The model compares them on time to effect, cost, coverage and risk, and shows which to combine.

You are evaluating response options for a supply chain disruption.

Exposure: [items, weeks of cover, revenue at risk by week, priority customers]
Options and constraints: [expedite (air freight, premium) — cost, lead time; alternate supplier — qualification status, lead time, capacity, price; alternate route or mode; substitute item or spec deviation — approval needed; inventory transfer between sites; allocation among customers; customer negotiation (delay, partial, substitute); production resequencing]
Decision authority and budget: [who approves what]

For each option:
1. Time to effect (when supply actually resumes), quantity it covers, cost (one-off and per unit), risk (quality, execution, customer), reversibility, and what it forecloses.
2. Which exposure weeks it addresses.

Then:
3. Build a phased response: bridge (what covers the first weeks), stabilize (what covers the medium term), recover (return to normal or new normal). Combine options where one alone is insufficient.
4. Allocation rule if shortage is unavoidable: criteria (contract, strategic value, margin, fairness) and the customers affected under each rule.
5. Total cost of the recommended response versus the revenue and relationship value protected.
6. Approvals required and by when; the trigger to escalate to the next option if the first fails.

Be explicit about the cost of waiting for better information versus acting now. Do not recommend an alternate source that is not qualified without stating the qualification risk.

3. Manage communication and the post-event review

How to use itUse the first part during the event for the communication plan; use the second after, with the timeline, for the review. The review is where resilience actually improves.
Expected outputCommunication plan by stakeholder with message, channel, timing and owner; then a post-event review with timeline, what worked, gaps and resilience actions.
Act as the communications and review lead for a supply chain disruption.

Part 1 — Communication plan (during the event):
Situation: [summary] Response plan: [summary] Stakeholders: [customers by tier, suppliers, sales, operations, leadership, board, regulators if relevant]

For each stakeholder group: what they need to know now, what we can commit to (and what we must not), the channel, timing and update cadence, owner, and the escalation contact. Draft the first message for the two most important groups (customers and leadership). Rules: state facts and confirmed dates only; give options where we can; commit to the next update time; one owner per audience so messages do not conflict.

Part 2 — Post-event review (after resolution):
Timeline: [events, decisions, information arrivals with timestamps] Outcome: [cost, service impact, duration]

1. Reconstruct the timeline: detection lag (event to our awareness), assessment lag (awareness to exposure known), decision lag, effect lag.
2. What worked and why; what did not and why — separating information problems, decision problems and execution problems.
3. Root causes of the disruption itself and of any response weakness (structure as cause → effect, with evidence).
4. Resilience actions: prevention (reduce likelihood), protection (reduce impact — buffers, dual sourcing), detection (earlier warning), response (playbooks, authority, contacts). Each with owner, cost and the risk register entry it updates.
5. Playbook update: what should be pre-decided for next time.

Keep the review blame-free and specific. Present both parts as tables where possible.
